An executive asked what he manages will describe an organisation. What he actually carries is a decision load, and it rests on one biological system.
That distinction is the premise of everything in this journal, so it is worth setting out carefully.
The load that routes through one person
Every deal, every close, every quarter, it routes through you. That is not a statement about work ethic. It is a statement about where the load sits: an organisation can decentralise almost everything, and it cannot decentralise the judgement its executive is paid for.
A chief executive can hire for analysis, delegate the schedule, and buy the reporting. What cannot be delegated is the reading of a situation, and that reading happens in one place.
What talent covers, and what it does not
At this level everyone is talented. Talent is the entry requirement rather than the edge, which means the edge is something else entirely: the capacity to remain fully capable as the stakes, the volume and the consequence keep increasing.
Capacity is not a virtue and it is not effort. It is a state, and a state moves - with sleep, with travel, with the load of the quarter, with everything that accumulates quietly around the work.
The load is concentrating rather than distributing
The automatable work is being automated, and quickly. What is being left at the top is a specific and quite short list: judgement, timing, pattern recognition, reading people, accountability.
None of those sits in software, and none can be delegated to one. They run through a person, and therefore through the biological system that person is running on. As the routine work leaves, the concentration of this list at the top does not decrease. It increases.
Where the measurement stops
An organisation is instrumented almost everywhere. Revenue, throughput, pipeline, cash, attrition - all of it is measured, weekly at minimum and usually daily, and all of it is reviewed against a standard.
The layer the decisions actually run through is not instrumented at all. In most organisations the question of how the executive is performing is answered from memory and impression, by the executive, and reviewed by nobody.
Why the gap is invisible
When a physiological system degrades, the decision it produces can look much the same. The sentence is the same length. The confidence is the same. What changes is not visible in the output on the day. It is visible in the outcomes over a year, which is long after the cause has been attributed to the market, the team, or the quarter.
There is no moment that reads as a decline. Sleep shifts, recovery falls, stress normalises, and decision quality becomes harder to distinguish from habit. That is the mechanism, and it is why the absence of a reading is so easily mistaken for the absence of a problem.
What is actually being managed
So the answer to the question is not the org chart.
Two systems are being managed at once, and only one of them has a dashboard. The enterprise system is governed properly - it has owners, standards, reporting and consequences. The system carrying the judgement is run on feel, and it is the single input to every decision the enterprise makes.
That is an unusual position for a business to be in. Everything material is measured except the instrument reading it.
Everything that follows in this journal is about what to do with that, and this piece is only the premise.
If you want the account of how it is instrumented and what an engagement involves, request the presentation.
Dan.
